This program is designed to build on how Executives should work together with an EA, over a 12 week period with your own dedicated PEAS EA.

Through this you will see the benefit of unlocking the full ROI of EA support – all to protect and multiply leadership time.

The Framework

This program moves through four phases, building a working structure that lasts well beyond the engagement itself.

Clarify what to delegate, decision-making authority, and expectations for the working relationship with the PEAS Senior Associate as an embedded EA.

Build communication structures and working rhythms directly with Senior Associate.

Monitor progress, consistency, and impact through the remaining months, with the PEAS Senior Associate actively providing EA support throughout.

Meeting 2 (1 hr) Findings Debrief & EA Working Proposal

PEAS shares themes and gaps, and proposes decision-authority, delegation, and role structure for the PEAS Senior Associate as embedded EA.

Week 2

Establish

Meeting 3 (1-2 hrs) Forward Planning (working session with Senior PEAS Associate)

Executive agrees on communication cadence, delegation, prioritization, and calendar structure. Active EA support begins.

Week 3

Establish

Pulse Check (15-30 minutes)

Scheduled temperature check on how the new structure is landing.

Weeks 4–11

Track

Ongoing EA Support (hours TBD) + Weekly Progress Sessions (30 minutes) and introduction of agreed upon fractional EA

PEAS Senior Associate provides continuous EA support day-to-day, plus weekly check-ins to review successes, surface friction, and adjust priorities. An outside or PEAS fractional EA is introduced to take over the engagement after the 12 weeks with the PEAS Senior Associate are finished.

Meeting 8 (1 hour) Wrap-Up & Next Steps

Assess progress against goals and agree on what continues after the program - extend support, or plan to hire and onboard a permanent EA.

*Unlike the Success Partner Program, this track includes continuous day-to-day EA support from a PEAS Senior Associate throughout Weeks 2–12, not just scheduled check-ins - because there's no existing EA to carry that load in between sessions.

  • Phase 1: Assess & Identify — Week 1

    Deliverable: Summary of the Executive's current workload, priorities, and support needs.

    Pre-Program: Alignment Survey

    The Executive independently completes a short survey ahead of Meeting 1, capturing current work habits, pain points, and support needs. Since there is no current EA, this establishes a solo baseline rather than comparing two perspectives.

    Meeting 1 — Executive Insights

    • Current struggles or frustrations

    • What do you think you need help with most

    • Identify highest value work

    • Key people/resources/contacts

    • Decision making (what you're comfortable delegating vs. keeping)

    • Current communication structure vs. desired communication structure

    • Feedback style

    • Managing rapidly changing priorities

    • How will we know this engagement has been successful


     

  • Phase 2: Define — Week 1

    Deliverable: Documented decision-authority and role-expectations summary between the Executive and PEAS Associate as EA.

    Meeting 2 — Findings Debrief & EA Working Proposal

    A PEAS professional outlines findings from Meeting 1 and proposes how they'll operate as the Executive's embedded EA.

  • Phase 3: Establish — Weeks 2 & 3

    Deliverable: Documented communication protocol and working agreement.

    Meeting 3 — Forward Planning (beginning of Week 2)

    • Daily structure

    • Communication structure and cadence (phone/email/Zoom/in person)

    • Delegation improvement

    • Prioritization — task management

    • Time management — calendar protection rules

    • Repeat information/preferences: templates and storage

    • External/personal items to note

    • Other topics based on information from Meeting 1

     

    Pulse Check — end of Week 3 (brief, with Executive)

    A short, informal check-in to confirm the new working rhythm with PEAS Associate is landing well before settling into the ongoing cadence.

  • Phase 4: Track — Weeks 4–12

    Deliverable: Program summary and recommendations for sustaining progress after the engagement ends, including guidance on hiring and onboarding a permanent EA if that's the chosen next step.

    Weeks 4–11 — Ongoing EA Support + Weekly Progress Sessions

    • Continuous EA support from PEAS Associate (day-to-day delegated tasks, calendar/inbox management, coordination — scope defined in Meetings 2 & 3)

    • Share successes since our last meeting

    • What's working well and what needs attention

    • What do you need help with today

    • Review current and upcoming week's priorities


    Wrap-Up & Next Steps — Week 12

    • Where were we, what have we implemented, where are we now

    • What's next: continue with PEAS Associate as ongoing EA, transition to hiring a permanent in-house EA, or another path
