Many leaders hire help and still feel busy. Others know they need help, but don’t know where to start. The fix is the same for both. Executive support, combined with giving that executive assistance a clear scope of the relationship, and set up simple habits so you stay in step.

Here are four areas to start with:

 

##### **1. Your inbox**

Your inbox is a to-do list that anyone can add to, and that is a poor way to run your day.

The first step is to let your assistant sort every email, not just the ones you copy them on. If you only share some of your inbox, you are still the filter.

Set up a few folders. One for emails that need a reply, one for finance, one for anything your assistant is unsure about. That last folder matters the most. Review it together each day, as each item is a chance to show them how you think.

The key to all of this is to write it down. When your assistant handles a new type of email, ask them to save a reply template and note the steps. Over time, you build a guide that anyone can follow.

 

##### **2. Your calendar**

If many people can add to your calendar, then things can get missed. Let one person own it, dictating to others your schedule.

Start with what an ideal week looks like. Mark the time you want for client calls, team meetings, focused work, exercise, and family. With this map, your assistant can place new meetings in the right spot without asking you each time.

Next, agree on a weekly check. By the end of each week, next week's calendar should be full and correct. Then you can add your own priorities on top of this.

Last, notes should be added to every invite. Include links, files, and a short reminder of why the meeting is happening. You should be able to walk into any meeting prepared, even if it was booked weeks ago.

 

##### **3. Travel**

Travel has many small details: flights, hotels, rides, and times. Someone else can book them. You just need to see the plan at the end of it.

Keep one document for each trip. Put in the bookings, addresses, contacts, and agenda. Link it in every calendar invite for that trip. When someone asks what's happening next, the answer is one click away. It also helps to keep a one-page view of your year. Mark trips, events, and family dates. Share it with the people who plan around your schedule.

If your travel affects a partner or family, add a short weekly check on the next few weeks. It stops double bookings before they happen.

 

##### **4. Communication**

Most assistant relationships struggle because of poor communication, not poor skill. Your assistant cannot guess what you want. Meet each day, even for ten minutes. Explain who people are, why a request matters, and how you made a decision. Over time, your assistant learns your preferences and can act without you.

Keep requests in one place. If someone texts you a request, pass it to your assistant with a short note. Then ask the sender to use email next time. People then learn how to reach you, the way you want.

Close the loop every day. Ask your assistant to send a short list at the end of the day. It should say what is done and what is still moving. This is not about checking up, but about you letting go, because you can see that nothing has been dropped.

 

##### **Start small**

You do not need to change everything at once. Pick one area this week and build one habit. Once it works, add the next piece.
